A 3-Minute “Goat” Negotiation Challenge (with Real Implications)
I first heard this brief negotiation story from my friend and colleague, William Ury, though it turns out to have variants in many cultures. The lessons of this tale have been invaluable to me in advising on truly challenging business and political negotiations. I’ll sketch two such cases after the story (one from Blackstone’s early fundraising days, the other from an impasse between Egypt and Israel).
The Story
A beloved man passes away in a small Middle Eastern village. After the funeral, his three sons somberly return home to open his will. By far the most valuable part of his estate consists of 17 prize goats, which represent the main store of value in that local region. With trepidation, the sons open the document: the oldest son is entitled to half of the father’s wealth, the middle son is granted a third, and the youngest son gets one-ninth.
Starting to divide the estate, the oldest claims his half of the 17 goats, which inconveniently, was eight-and-a-half (8.5). Not wanting to cut one of the valuable animals in half, he demanded nine of the goats, but his brothers emphatically said “no way, you’re only entitled to half.” Moving on from that unresolved issue, the middle son claims his third of the 17, which equals five and two-thirds (5.67). When he demands six goats, his brothers indignantly refuse.
Tempers rising, they move to the youngest son. His allotted one-ninth of 17 equates to one and eight-ninths (1.89) of a goat. He mutters that he should clearly get “at least two” given how close his share is to that number. After “no” from his brothers —”that’s all you’re due” they maintain—he grouses that maybe he should just cut off the tail or nose of a goat so he’d get his exact share. No go.
Following fruitless debate and increasing anger—deeply inappropriate at such a somber time—they turn in desperation to an elderly woman in the village who has a reputation for wisely sorting out conflicts. She tries this and that option, all to no avail. There just aren’t enough goats to go around. But then she hits on a solution and describes it to the three sons.
Soberly, she says “your father was a great man, revered by all in this village. In his honor and to ensure peace in his house, I want you to take my prize goat, the only other one in the village of this priceless species. Then, with 18 goats, your estate division problem will be easy.”
And it surely was: the eldest son takes half of eighteen, which is nine; the middle son takes his third of 18, which is six; and the youngest takes his one-ninth of 18, which is two.
Gratified, they count up their shares: nine for the oldest, six for the middle son, and two for the youngest. But 9 + 6 + 2=17! Astonished, the three each claim the full amount due according to the will, but there is one left over. So they give the 18th goat back to the wise woman and they are done! They hadn’t needed that 18th goat after all.
Whoa! What gives? The three sons had foundered on an old negotiation trap: they had immediately jumped to the conflict-inducing conclusion that there simply weren’t enough goats to go around. Insufficient resources! Versions of this common mental leap often lead to bitter battles over budgets, prices, or headcounts: “there’s just not enough to go around, so we’ll have to fight about it.” In fact, this mental jump is so common that psychologists have studied it and given it a name: “the mythical fixed pie.”
But looking at the conflict through another lens, or reframing it, one quickly realizes that there were enough goats to go around. This wasn’t a problem of insufficiency; rather, it was a problem of indivisibility: 17 can’t evenly be divided in half, thirds, or ninths—but 18 can be. (For the wonky: supply the 18th goat and the new total number, 18, is divisible by 2, 3, or 9—with one goat left over to give back. Fortunately, the father’s will only allocated 17/18ths of his estate; hence the elegant solution. For the really wonky: try this story with the same will and 35 goats; then the wise woman gets two goats back for her one—and each son gets his full share!.)
The Lessons
More broadly and directly applicable to many of today’s negotiations and conflicts, this story prompts us to look behind incompatible bargaining positions to see whether underlying interests can be reconciled. Doing so, often uncovers mutually beneficial solutions. Consider two quick examples, one from business, the other international relations.
Early in my career, when I was working at the Blackstone Group during its startup years, the firm was trying desperately to raise its first fund. Although its co-founders, Pete Peterson and Steve Schwarzman, had glittering records as deal advisors, especially on mergers and acquisitions (M&A), investors were reluctant to give their money to a firm like Blackstone without buyout experience. After months of fruitless efforts, negotiations with Prudential Insurance finally succeeded, but with tough conditions for its vital $100 million investment—a high rate of return to Prudential before Blackstone received any profits, a share of Blackstone’s advisory fees, etc. Contemplating an upcoming fundraising trip to Japan, Pete and Steve at best expected a similar kind of negotiation with Nikko Securities: how large a capital investment could they get from the Japanese firm while seeking to give up as little as possible in terms? Still, off they flew.
Listening to Nikko with open minds and probing more broadly, they learned that the Japanese giant badly wanted to enter the American M&A market. Knowing from experience that Nikko had no chance of success on its own, Steve later recounted the moment a solution struck him. Reframing the challenge away from a battle over investment amounts and terms, he thought “Why not form a joint venture? [Nikko] could bring Japanese companies to America, and Blackstone could work with them. A fifty-fifty split of revenues on condition they also invested in our first fund. It was a creative way for both of us to get what we wanted. We needed money for our fund; they needed to build their M&A business.” Given Nikko’s close ties to the Mitsubishi group, which also invested, Pete and Steve traveled back to New York with $325 million. Together with the investments of Prudential and a few others, the Japanese money ensured the success of Blackstone’s first fund.
Beyond corporate success stories, this kind of reframing and probing interests has wide application, including to issues of war and peace. When I was recently writing a book about Henry Kissinger as a negotiator, a conversation with the former Secretary of State reminded me of such an example. After the 1973 war, when he was mediating the dispute between Egypt and Israel over the Sinai, their positions on where to draw the boundary were wholly incompatible and no proposed map was acceptable. They were deadlocked, literally, on “where to draw the line in the sand.” Yet, with Kissinger’s prompting, they probed behind their opposing positions, reframing the conflict away from how much territory one would get and the other had to give. In so doing, they uncovered a vital difference between their underlying interests and priorities: the Israelis fundamentally cared more about security, while the Egyptians, having had the Sinai under various colonial powers over the years, cared more about sovereignty. The interim solution: a demilitarized zone under the Egyptian flag. Each got what it cared about most at relatively low cost to the other.
Facing complete impasses in business, financial, and diplomatic negotiations in which I’ve been involved, I’ve often sought a high value-low cost solution. Can I imagine an 18th goat for that situation? More often than one might expect, I’m happily surprised with what turns out to be an elegant deal design.

Ruminal Acidosis
RUMINAL ACIDOSIS
Goats cannot tolerate dramatic changes in their feed regimen. Unfortunately, too many breeders do not understand this, and goats are dying unnecessarily.
I can best describe Ruminal Acidosis by providing an example. Four goats (a buck, two does, and a buckling) were delivered to Onion Creek Ranch in Buda, Texas by a woman who had purchased them but could no longer keep them. She had run out of sacked goat feed, and believing that they would be stressed in a strange place and not likely to eat, she fed them a five-gallon bucket of shelled corn.
The four goats arrived on a Sunday morning. On Monday morning, they were all four quite ill with diarrhea and the dehydration which accompanies diarrhea. The nursing doe was immobile on the ground in a sea of messy feces. Unable to stand, she was near death.
I sprang into action immediately, giving her Lactated Ringers Solution sub-cutaneously and ReSorb oral drench to try to rehydrate her. To calm her gut (and drop her fever, which was high), Banamine was administered (vet prescription). Whenever fever is present, either infection or inflammation exists, so Naxcel (vet prescription) was also given to the doe. I could have used Primor (vet prescription) in lieu of Naxcel; it is a great “gut” antibiotic.
Knowing that IV fluids and feeding were essential, I promptly called my vet. I had done all I could on my own. Her kid was about seven weeks old, so he could eat on his own, and the other two adults were not nearly so ill.
“Eve” remained at the veterinary hospital from Monday until Saturday, hooked up to an IV and in Intensive Care. The vet gave “Eve” repeated doses of Magna-Lax to clear her system of the corn. Magna-Lax is the veterinarian equivalent of Milk of Magnesia. Always keep it on hand for Ruminal Acidosis or bloat/overeating.
Blood testing confirmed Ruminal Acidosis, which we already knew from the contents of her feces and her dehydrated condition. As late as Thursday,she was still passing shelled corn in her feces.
I paralleled her treatment on the two adults remaining at my Ranch. The buckling was the least affected.
Plainly, simply, because of this drastic change in feed, “Eve’s” rumen had literally shut down. She was dying. Because I knew what to do, this goat lived through Ruminal Acidosis . . . even though she lost over 30% of her body weight during the illness. Once she recovered, and it took many months, she was bred and produced triplet girls the next spring. She is still at Onion Creek Ranch and doing great.
Goat producers must be careful when making changes in feed. When acquiring new goats, find out what they have been fed and obtain a small supply to mix in with your feed for the first week. Ease them onto new feed and hay gradually. Feeding shelled corn is particularly bad for goats, because they love it (“goat candy”) and will overeat on it almost without fail. People feed it because it is cheap, but it is NOT a good goat feed.
In many ways, goats are hardy animals, but those things which can kill them will take them out quickly. Ruminal Acidosis, which is easily avoided, is one of those “killer” things.

Luxury’s Involvement in Resell Could Be the Beginning of the End
Last month, Groupe Artemis — the controlling shareholder for the Kering group — made what was described as a “strategic investment” in the online reselling platform GOAT.
The size of Artemis’ newly-acquired stake in the self-described “leading and most trusted sneaker marketplace in the world” remains undisclosed, but it’s safe to assume the investment is a large one. The company was valued at $1.75 billion in September 2020 after securing a fresh round of funding, so it’s impossible to imagine the Parisian supergroup grabbed a share of the action for pocket change. This isn’t the first major fashion investment in GOAT — the company snagged $100 million from high-street sneaker giant Foot Locker back in February 2019 — but it stands out, given Artemis’ rich background in luxury goods and high fashion.
Part of the unique appeal of the resale market is its democracy. When it comes to resale, the word “marketplace” — unlike so many other ways in which that term is often deployed to give the impression or create the illusion of flexibility — actually applies. Sellers set their prices loosely based on what they paid originally, but there are adjustments for scarcity, condition, and for the whims, wants, and needs of each individual. Buyers enjoy relative freedom, too, and are free to haggle, to choose who they buy from, or walk away from the deal at any point. To offer a caveat, this lax approach to regulation isn’t always good — we’ve all seen the Depop Drama Instagram account.
And yet, while investments from retail behemoths like Foot Locker raised the alarm bells, it’s the involvement of the brands themselves — even at a degree of separation — which has them going off at full volume.
We’ve seen reselling transform (I’m hesitant to say evolve, given the implications) from a more casual arena wherein people mostly did things like low-price wardrobe clearouts or simply sold their unwanted clothes and accessories to make a little extra cash. Now, it’s become a full-time business for some; the quick-fire buying and selling of goods looking more and more like the high-pressure environment of the stock exchange than a low-key way to buy and sell used clothes.
“After reselling grew into a fully-fledged business, the market became so saturated that, if you’re a ‘hobby seller’ like me, it’s often not even worth competing with those that do it for a living,” explains a fashion writer, style influencer, and habitual high-end reseller speaking to us anonymously. “I think if yet another layer is added, where brands come in and utilize these platforms, it kind of defeats the purpose of them in the first place.”
But while it’s likely to have a tangible impact on regular people who frequent resale sites, there’s more at play here than the squeezing and sidelining of resellers. We should consider that brand investment in reseller platforms is a symptom, rather than a cause.
Enrique Menendez, Editor-in-Chief of The Popular Times and Jing Daily, points to broader trends influencing the kinds of moves that Artemis have made on GOAT: “We’re witnessing a clear trend of traditional luxury holding companies and investors looking to streetwear, new luxury, and resell for financial opportunities,” he says. “These investors and conglomerates have no other choice if they wish to remain relevant. There’s an underlying conflict in big money tied to a retailer or brand that is born from authenticity and street culture. But we’re beginning to move past this point and it’s seemed to have worked just fine for Supreme.”
With Supreme, it’s hard not to consider the impact these investments might have on broader public perception, given they’ve built their reputation on an irreverent, DIY ethos. Menendez, though, is clear that those companies taking investment aren’t at fault for doing so: “It’s a win for GOAT. They deserve to get their money.”
Clout economics aside, there are other potential issues with such developments. Ones with more tangible effects: broader, more systemic issues of the kind that don’t only apply to the fashion industry (although they are certainly rampant), but which are pervasive through almost all aspects of business and culture.
“What we really need to question is who the investors at the top are,” says Menendez. “We should be spending time researching and considering exactly who else is cashing out on these investments. The case with most major luxury conglomerates, including Kering and Artemis, is that their top shareholders are predominantly white men. There’s a huge disconnect here when brands find their relevance speaking to streetwear, Black culture, and other diverse cultures, but the people making bank have nothing to do with these communities.”
Northman also points to another important point: one of the many attractive aspects of resale is sustainability. If the principle of supply and demand drives manufacturing in the fashion industry, then a growing resale market has the potential to slow that process down considerably. The possible interference of brands — companies that have vested interests in the continued production and sale of their goods — seems likely to come under fire, too.
“Part of the sustainable aspect also gets removed,” she says. “With buying and selling marketplaces, customers are more inclined to buy something second-hand. If you know you’re now buying something new, straight from the brand, that aspect is completely taken away.”
It’s a serious concern with real-world implications, and one shared by freelance fashion and culture writer Nav Gill.
“These big conglomerates swooping in on resale startups and small companies takes away the ‘good’ feeling that you can sometimes get from shopping resale,” says Gill. “The idea that your purchase is, in a way, more sustainable or meaningful than buying directly from a brand or a store.”
Gill’s final point that really stands out — one more tangible, lasting, and which again calls into question the possible intentions of Big Fashion involving itself in the resale market: the question of how it might impact the contentious issues of their unsold goods.
“So many luxury brands have come under fire for things like burning unsold goods so as to not affect market value and the luxury perception of the brand derived from scarcity.” Depsite public outcry, this infamous act remains much current practice for several high-profile names and came up once again as recently as last week.
Gill, like many others, can’t help but wonder if, by cleverly using their investments in resale platforms, these high-end brands are hoping to harness some control over unsold inventory. The question remains open for now, but one thing is for sure: Whatever the intentions of these investors — whether their designs on the resale market are purely financial or they have other, potentially more nefarious reasons to stake their claim — we cannot afford to stop asking questions.
